Workflow

  1. Define the objective and constraints
  • 目标:增长/收入/留存/效率/合规?
  • 约束:时间、预算、团队能力、渠道限制、政策风险。
  1. Choose ICP and job-to-be-done
  • 明确触发时刻 + 任务 + 进步(outcome)。
  • 用“可测的成功标准”替代模糊价值描述。
  1. Frame the problem and why now
  • 现有替代方案是什么?用户现在怎么做?成本与痛点?
  • 技术/渠道/政策/行为变化带来的窗口期。
  1. Positioning and differentiation
  • 类别:你是谁的替代?(工具/服务/流程)
  • 差异化:结构化能力、数据、分发、成本、体验。
  • 护城河假设:规模效应、数据网络效应、供应链/渠道、合规壁垒、品牌心智。
  1. Business model
  • 定价锚点:省时间/降风险/增收入/体验价值。
  • Value metric:按座席/按用量/按项目/按交易。
  • 单位经济:LTV/CAC、毛利、回本周期、敏感性分析。
  1. GTM plan
  • 渠道优先级 + 早期冷启动策略。
  • 漏斗指标:获客→激活→留存→付费→扩张。
  • 实验:每个阶段 2–3 个可执行 A/B 假设。
  1. Roadmap and execution
  • 先验证最大风险假设(Risk-first)。
  • 里程碑:每 2–4 周交付一个可验证结果。
  • 定义不可做清单(明确边界)。
